How we arrive at the written note
Each engagement begins with the firm's operating record — the actual numbers, the actual cost lines, the actual performance over the relevant period. We do not begin with a framework and populate it with the firm's data. We begin with the firm's data and allow the note to emerge from it.
This distinction matters. A framework-first approach produces similar-looking outputs across clients. A record-first approach produces a note that is particular to the firm — which is what makes it useful.
The number of sessions, the depth of the review, and the length of the written output vary by engagement tier. But the method — careful reading, patient discussion, considered writing — remains the same across all three.
Record-first
Every engagement begins with the firm's actual financial and operational record.
Deliberate pace
Sessions are spaced to allow proper absorption before the next question is opened.
Written output
The final deliverable is always a reviewed written document, not a verbal debrief.
Follow-up call
Every engagement includes at least one call after delivery to discuss the written note.
Engagement 01
Restoration Engagement
RM 3,280 · 10–12 weeks
A patient engagement for firms that have entered a difficult period — sustained margin compression, an unusually weak quarter, the loss of a key client — and whose leadership wishes to take measured stock before deciding on a course. Over ten to twelve weeks we sit with the principal, walk through the firm's recent operating record, and prepare a written restoration note setting out the smaller adjustments worth making first and the larger questions worth taking time to consider. The engagement does not promise rescue; it lays out the firm's standing in calm, considered language.

- Review of recent management accounts and P&L

- One-page summary for board or leadership team use

Cost Conversation

A focused engagement on the firm's cost base — its visible costs, its quietly accumulated costs, and the costs that may be paying for things no longer needed. We work alongside the finance team to walk through the cost structure line by line, and prepare a written note ranking candidate items for measured reduction. The aim is not the harshest possible cut but the considered freeing of room to operate.

- Two discussion sessions with finance team and principal

- Written note ranking candidate cost items for reduction
- Layer-by-layer review: visible, accumulated, and obsolete costs
- Follow-up call after note delivery
How it moves

Engagement 03
Restoration Note

A written response to a single restoration question — for instance, whether a particular service line warrants continuation in its present form, or how to think about an under-performing branch before deciding on its future. Roughly fifteen hundred words, delivered within two weeks, with one follow-up call. Useful for principals weighing a particular decision in calm before committing to fuller work.

- Written note of approximately 1,500 words
- Focused on a single, clearly defined question
- Delivered within two weeks of confirmed brief
- One follow-up call to discuss the note
- Option to proceed to a fuller engagement following delivery

Our Standards
What applies across all three engagements
Confidentiality
All financial and operational information shared during an engagement is treated in strict confidence, indefinitely.
Written agreement first
Scope, deliverables, timeline, and fee are confirmed in writing before any work begins. No ambiguity on either side.
Principal-led throughout
The person who agrees the scope is the person who does the work and delivers the note. No handoffs to junior team members.
Honest scope assessment
If, at the initial conversation stage, we conclude that an engagement would not serve the firm well, we say so rather than proceed.
